The no-surprises AI agent launch checklist

Twelve practical checks before connecting an agent to customers and systems.

Test frequent questions, dialect, typos, voice notes and incomplete requests. Every path needs a clear ending and a message the customer can understand.

Permissions and recovery

Grant the minimum required access, log every action and make financial, deletion or official-send steps reviewable or reversible.

Post-launch monitoring

Watch the first week daily: errors, cost, response time, task completion and human handoffs. Name the person who owns the decision when a flow fails.

Twelve checks with test evidence

Record an owner, evidence and review status for each item. Test a release that resembles the production environment.

  • Explicit allowed and prohibited scope.
  • Service-enforced identity and access.
  • Validated input types, lengths and values.
  • Current knowledge with an owner.
  • Arabic, negation and numeric tests.
  • Confirmation for consequential actions.
  • Duplicate-effect prevention across retries.
  • Timeouts and failure recovery.
  • Context-preserving human handoff.
  • Minimal logs without unnecessary secrets.
  • Cost and request limits with alerts.
  • A tested stop switch and rollback.

Rehearse a difficult failure

Interrupt the CRM connection after a write succeeds but before its response arrives. Blind retries may duplicate records; use a stable operation identifier or check the result. Test a delayed confirmation after a quantity changes: a bare “yes” must not approve a stale draft. Inspect database effects and operation records, not just success or refusal wording.

Decide when to expand or pause

Start with limited scope and available human intervention. Agree pause conditions in advance: exposed data, unapproved actions or duplicate records. Serious incidents should not wait for a weekly average. Compare task completion, cost, response time and correction effort with the baseline. Answering many messages does not establish readiness. Re-test after adding tools or changing sources and models.
